Fulfilment Cost Calculator: What Fulfilment Really Costs and When It Pays Off

If you pack your own parcels, there’s usually only one number on your mind: postage. Everything else never shows up on an invoice. The hours at the packing table, the daily trip to the Post Office, the spare room full of boxes and the returns that get dealt with at the weekend. That’s exactly why shipping orders yourself often looks cheaper than it really is.
With our fulfilment cost calculator, you can see in a minute roughly what fulfilment would cost your shop and what your own logistics are really costing you by comparison. Below, we explain how ecommerce fulfilment pricing is put together, where the money quietly disappears when you ship yourself, and at what point a fulfilment provider starts to pay off.

What is your logistics really costing you?
Enter your key figures and see roughly what fulfilment would cost you, including a comparison with in-house logistics. Important: This is a rough, purely theoretical estimate and not a quote. What you actually pay depends on your individual circumstances.

Quivo: Software based on the current price list with annual billing, automatically using the cheapest suitable plan for your volume and number of products. Fulfilment based on the standard price list: storage billed weekly and converted to a monthly figure, handling including the first pick depending on volume, additional items per pick, weight surcharges per pick from 5 kg item weight, and returns including parcel receipt and classification of the returned items. Shipping within the UK: parcels up to 2 kg with Royal Mail Tracked 48, heavier parcels estimated at typical courier rates for this volume. From 5,000 orders per month, an estimated volume discount is included. Not included: the one-off onboarding fee, goods-in, goods insurance, carrier surcharges and individual extra services.
In-house logistics: Full-cost calculation with staff costs of £22 to £28 per hour including employer’s National Insurance and pension contributions, extra effort for heavy items, your own storage space, postage at business rates without pooled volume (for parcels up to 2 kg never above Royal Mail’s own online prices for Tracked 48), shipping software and equipment, and a mis-shipment rate of 1 to 2%.
Packaging material is not included in either calculation, as it varies greatly by product. Your nerve level only affects your mood, not the costs.

→ Tips for using the 3PL cost calculator::
- Orders per month: Use your average over the last three months, not your best month.
- Items per order and parcel weight: These drive your pick costs and shipping. If a single item weighs more than 5 kg, the calculator adds weight surcharges.
- Number of products (SKUs) and storage: From these, the calculator automatically picks the cheapest suitable software plan and works out your storage costs.
- Return rate: In fashion, 30% and more isn’t unusual, while supplements and cosmetics usually sit well below that.
The last slider asks how much shipping gets on your nerves. It doesn’t change the costs, but it says a lot about your motivation. To be honest, for many sellers it’s the slider that ends up tipping the balance. All figures are a rough estimate based on our standard price list and typical market prices, so the calculator isn’t a binding quote. You’ll get your individual, exact price when you get in touch with us.
What makes up fulfilment costs?
Every fulfilment provider charges for essentially the same things, just split up and named differently. So when you compare fulfilment pricing, these items belong on your list:
| Cost block | What’s behind it | Typical billing |
|---|---|---|
| Software | Shop connection, inventory management, tracking, returns portal | Monthly base fee plus a system fee per shipment |
| Goods-in | Receiving, checking and booking in your stock | Per pallet, carton or item |
| Storage | Space for your stock | Per pallet, cubic metre or shelf location, weekly or monthly |
| Pick and pack | Picking, packing, labelling | Base price per order plus a surcharge for each additional item |
| Shipping | Handover to Royal Mail, DPD, DHL and co. | Per parcel by weight, size and destination |
| Returns | Receiving, inspection, restocking | Per return, per item or both |
| Extra services | Inserts, sets, special packaging | By effort or as a flat fee |
| One-off | Onboarding and setup | Onboarding or setup fee |
How fulfilment costs work at Quivo:
At Quivo, the total price rests on three pillars: software (the Quivo Connector), fulfilment (storage, pick and pack, returns) and shipping at our bundled rates. These are our software plans:
| Plan | Base fee | System fee per shipment | Products (SKUs) |
|---|---|---|---|
| Rising Star | from £36.75 a month | £0.50 | up to 20 |
| Stellar Explorer | from £186.75 a month | £0.25 | up to 100 |
| Fulfilled Legend | from £374.25 a month | £0.17 | unlimited |
| Customised | tailored | tailored | for more than 5,000 orders a month |
Prices with annual billing (25% cheaper than monthly), excluding VAT, as of November 2026. A one-off onboarding fee of £85 applies on top.
If you’re comparing fulfilment centre pricing in the UK, check how storage is billed. We bill it weekly, so you pay for the stock that’s actually on the shelf, not your peak level for the month. You’ll find the overview on our prices page, all plan details under software subscriptions and every line item in the latest fulfilment price list. Our e-commerce fulfilment page shows how things run in the warehouse.
Shipping is usually the biggest cost
In three of the four example calculations further down, postage is the largest single cost block and accounts for around half of the fulfilment costs or more. Only in the returns-heavy fashion shop do storage, picking and returns weigh more. If you only compare providers on pick price, you’re often looking at the smaller part of the bill. What matters just as much is which shipping rates a provider gets across the combined volume of all its customers, and which surcharges the carriers add on top.
What does fulfilment cost per order? 4 example calculations
We ran four typical shops through the calculator. All figures are rounded, exclude VAT and assume shipping within the UK (Royal Mail Tracked 48 for parcels up to 2 kg), as of November 2026.
| Small shop | Growing shop | Fashion shop | Established shop | |
|---|---|---|---|---|
| Orders per month | 100 | 500 | 1,000 | 2,000 |
| Items per order | 1.5 | 2 | 2.5 | 2 |
| Parcel weight up to | 2 kg | 2 kg | 2 kg | 5 kg |
| Products (SKUs) | up to 20 | up to 100 | over 100 | over 100 |
| Storage needed | 2 pallets | 6 pallets | 10 pallets | 20 pallets |
| Return rate | 5% | 10% | 40% | 15% |
| Fulfilment with Quivo | from £720 | from £3,500 | from £7,780 | from £16,030 |
| per order | £7.20 | £7.00 | £7.78 | £8.02 |
| In-house logistics | approx. £880 | approx. £4,240 | approx. £9,540 | approx. £20,430 |
| per order | £8.83 | £8.47 | £9.54 | £10.22 |
| Time spent shipping yourself | approx. 14 hrs | approx. 77 hrs | approx. 195 hrs | approx. 287 hrs |
| Matching Quivo software plan | Rising Star | Stellar Explorer | Fulfilled Legend | Fulfilled Legend |
What these numbers show:
- Fulfilment stays stable per order. With Quivo, all four shops land between £7.00 and £8.02 per order, shipping included. In-house logistics cost around £1.50 to £2.20 more per parcel in every scenario.
- The time you spend grows with every order. Just 500 orders a month mean around 77 hours of work, roughly ten full working days. At 2,000 orders, it’s close to 1.8 full-time roles.
- Returns eat time. The same fashion shop with an 8% instead of a 40% return rate would need around 142 instead of 195 hours a month.
The hidden costs of shipping yourself
Shipping yourself looks cheap on your bank statement because the biggest costs never arrive as an invoice. These are the 7 costs missing from most calculations:
Your time
Each order adds up: checking it, fetching the item from the shelf, packing, printing the label, taking the parcel to the Post Office and later answering the question of where it’s got to. For small volumes, our calculator assumes 5.5 to 8.5 minutes per order, plus 1 to 1.5 minutes for every additional item. That sounds like nothing. At 500 orders a month, it’s around 77 hours. And if you hire someone, an hour costs more than the wage on the payslip. The National Living Wage for workers aged 21 and over has been £12.71 an hour since 1 April 2026. Add employer’s National Insurance, pension contributions, holiday pay, sick days and a realistic wage for warehouse staff, and the calculator works with £22 to £28 per hour. If you pack yourself, those are hours you don’t have for marketing, buying and product development.
Postage without volume discounts
Royal Mail’s online prices for small parcels are competitive: since 7 April 2026, Tracked 48 costs £3.65 for a small parcel up to 2 kg bought online. It gets more expensive as soon as your box no longer fits the small parcel format of 45 x 35 x 16 cm. A medium parcel up to 2 kg costs £5.55 with Tracked 48 and £6.55 with Tracked 24, and up to 10 kg it’s £7.35 and £8.55 (all prices incl. VAT). On top of that, you’re usually tied to one carrier, and next-day or signed-for services cost extra. A fulfilment provider works with several carriers and picks the best-value service for each parcel. For parcels up to 2 kg, the calculator uses Royal Mail’s own online Tracked 48 prices as the upper limit for doing it yourself: £3.04 to £4.63 excluding VAT for a small or medium parcel. For heavier parcels, it assumes 8 to 46% higher shipping costs than our bundled rates, depending on volume.
Storage space
It starts with the living room, then the spare room, then the garage. As soon as you rent a commercial unit, storage becomes a fixed cost that runs every month, however much you sell. According to Knight Frank, prime headline rents for warehouses over 50,000 sq ft in West London reached £29.50 per sq ft a year in Q2 2026. Across the UK, prime rents for smaller mid-box and multi-let units averaged £15.80 per sq ft, according to Colliers. On top come business rates, racking, insurance, power and heating. The calculator works with £18 to £30 per pallet space per month.
Returns
UK shoppers send a lot back. A Loop Returns benchmark covering 13.8 million returns from more than 4,000 Shopify merchants put the UK return rate at 17.5%, almost one order in five and close to double the US figure. 78% of UK returns ended in a refund rather than an exchange. Retail Economics and ZigZag forecast UK non-food online returns of £25.1bn for 2025. Every return means unpacking, checking, restocking and triggering a refund. In the calculator, that’s 8 to 12 minutes per return. How to handle returns professionally is covered in our article on fulfilment returns.
Shipping errors
Wrong item, mixed-up size, forgotten insert: every mistake means paying postage twice, time in customer service and sometimes a bad review. If you pack on the side, there are no fixed checks. The calculator assumes 1 to 2% of shipments go wrong when you do it yourself, with follow-on costs of £12 to £18 each. For comparison: Quivo’s fulfilment accuracy is 99.6%.
Equipment and software
Label printer, parcel scales, packing table, shelving, shipping software and a tool for returns labels. None of it costs much on its own, but together it adds up to a fixed base you pay every month. In the calculator, it ranges from £40 to £1,200 a month depending on volume.
Everything you can’t put a price on
- Holidays and illness: If you’re off, nothing ships. If someone covers for you, they need training first.
- Peak season: Black Friday and Christmas turn into a stress test every year. The key dates are in our Amazon Prime Days 2026 and peak season guide.
- Growth: It’s what you want, but at some point your time runs out. Then it’s employment contracts, training and payroll before a single extra parcel goes out.
- Headspace: Boxes in the living room, tape stuck to your fingers, and the day only ends when the last parcel is packed. That’s what the “nerves” slider in the calculator is for.
Fulfilment costs compared: fulfilment vs shipping yourself
| Criterion | Shipping yourself | Fulfilment |
|---|---|---|
| Cost structure | Lots of fixed costs: rent, equipment, staff | Variable, you pay for what you use |
| Shipping costs | Retail or small business rates, usually with one carrier | Bundled rates across several carriers, chosen per parcel |
| Time spent | Grows with every order | Planning replenishment and keeping an eye on stock |
| Error rate | Depends on the day and your routine | Fixed processes, 99.6% accuracy at Quivo |
| Peak periods | Overtime or late deliveries | Capacity is planned in |
| Returns | Handled on the side | Inspected, documented, back on sale |
| Holidays, illness | Nothing ships | Shipping carries on |
| Control | Every parcel goes through your hands | Real-time visibility in the software, inserts and your own branding depending on plan |
| Selling into the EU | Customs declarations on every parcel since Brexit | Stock in our EU warehouses, customs clearance included |
- Orders that reach us by 1pm are handed to the carrier on the same working day. From our warehouse in Maidenhead near London, parcels usually reach customers within the UK in 1 to 2 working days, or the next day with an express service. More on our page about fulfilment in London. If you also sell into Europe, our EU fulfilment services let you spread stock across several of our 8 fulfilment centres.
When does fulfilment pay off?
There’s no fixed threshold. The most honest answer comes from a counter-calculation in which we make shipping yourself as cheap as possible: without a single pound for your working time. That leaves postage, storage, equipment and shipping errors.
| Orders per month | Fulfilment with Quivo | Shipping yourself without working time | Your working time | What you’re effectively paying yourself per hour |
|---|---|---|---|---|
| 300 | from £2,060 | approx. £1,050 to £1,750 | approx. 42 hrs | just under £16 |
| 500 | from £3,500 | approx. £1,750 to £2,800 | approx. 77 hrs | around £16 |
Assumptions: 300 orders with 1.5 items, up to 2 kg, up to 20 SKUs, 4 pallets, 8% returns. 500 orders as in the example above. Hourly figure based on midpoints.
So if you value your time at zero, shipping yourself does save money in pure pounds: around £650 a month at 300 orders and around £1,250 at 500. Divide that saving by the hours you put in, though, and you’re paying yourself around £16 an hour. That’s a little above the National Living Wage of £12.71, but well below the £22 to £28 a member of staff would actually cost you, and every one of those hours is time you’re not spending on growing the business.
In our experience, a good point to switch is when you’re sending around 100 orders a month, your product has proven itself and you notice that further growth depends on your time.
Fulfilment pays off for you if ...
- you spend more than a day a week on packing, shipping and returns
- you’d soon need to hire someone to handle shipping
- returns regularly pile up
- every peak season turns into a slog
- you want to sell into the EU or on marketplaces such as Amazon, eBay or TikTok Shop
- your living room is slowly turning into a warehouse
Shipping yourself still makes sense if ...
- you’re still testing whether there’s demand for your product
- you only send a handful of orders a week
- every order is made or personalised individually
You can also do both: some of our customers have us handle only their bestsellers and keep shipping slow movers themselves.
Comparing 3PL pricing in the UK: 8 points to check
Comparing order fulfilment costs only means something if you run the same order through every provider. Look out for these points:
- Total cost per order, not individual prices: A cheap pick price doesn’t help much if shipping is expensive.
- How storage is billed: Weekly by actual stock, or monthly on a set date? With fluctuating stock, that makes a noticeable difference.
- Minimum volumes and base fees: Some providers require a minimum monthly volume or charge a flat fee if you fall below it.
- Carrier surcharges: Fuel, peak season and remote area surcharges (for example for the Scottish Highlands and islands) are often not in the base rate.
- Returns costs: Is it charged per return, per item or both? Is inspection included?
- One-off costs: Onboarding, setup and the first inbound delivery of your stock.
- Contract length and notice period: How flexible are you if your volume changes?
- Software and integrations: Can your shop connect directly? The Quivo Connector links up with over 40 shop and ERP systems.
The most reliable basis is a sample calculation with your real figures. Send us your numbers and we’ll come back within 24 hours with a personalised quote. You can find out how we work as a fulfilment provider on our overview page.
How to reduce your fulfilment costs
- Adjust your packaging: A few centimetres or grams can move your parcel into a cheaper band. With Royal Mail, a box that’s just 1 cm too big for the small parcel format already counts as a medium parcel. Which carrier suits what is covered in our guide to the 10 best delivery services in the UK, and you’ll find more ideas in our tips on reducing shipping costs for small businesses.
- Keep stock lean: Storage costs run every week. Stock that sits for months takes up space and ties up cash.
- Reduce returns: Good size guides, honest product photos and clear descriptions save returns and with them costs at every stage.
- More items per order: Every extra item only adds a small pick surcharge, while postage and the base price are charged once.
- Choose the right plan: At Quivo, the system fee per shipment drops from £0.50 to £0.25 to £0.17. As your volume grows, switching pays off. The calculator automatically picks the cheapest plan for your figures.
The bottom line: shipping yourself only looks cheaper
Shipping yourself is often only cheaper as long as you don’t count your own time. Once you factor in working time, storage space, postage and returns handling, fulfilment comes out around £1.50 to £2.20 per order below in-house logistics in our examples. And even if you value your time at zero, packing yourself pays you around £16 an hour, well below what a member of staff would cost, for something you probably won’t enjoy for long.

Frequently asked questions about fulfilment costs
What does fulfilment cost per order?
For a typical online shop sending parcels up to 2 kg within the UK, our calculator puts fulfilment costs at around £7 to £8 per order excluding VAT, shipping included. Shipping makes up around half of that. With very light parcels or high volumes, the figure can be lower.
How do I calculate my fulfilment cost per order?
The quickest way is with a fulfilment cost calculator. You need six figures: orders per month, items per order, typical parcel weight, number of products, storage needed in pallets and your return rate. The Quivo calculator turns these into your monthly costs, your cost per order and a comparison with running logistics in-house.
How much does a fulfilment provider cost per month?
That mainly depends on your order volume. In our example calculations, fulfilment costs from around £720 a month at 100 orders, from around £3,500 at 500 orders and from around £16,030 at 2,000 orders. This covers software, storage, pick and pack, returns and shipping within the UK. One-off costs such as an onboarding fee come on top.
Is shipping orders yourself cheaper than fulfilment?
Only at first glance. Once you count your working time, in-house logistics cost around £8.50 to £10 per order in our examples, compared with around £7 to £8 for fulfilment. Leave your time out completely and shipping yourself is cheaper in pure pounds. But then you’re effectively paying yourself only around £16 an hour for the packing, well below the £22 to £28 a member of staff would really cost.
How many orders do you need before fulfilment pays off?
There’s no fixed number. A good point to switch is when you’re sending around 100 orders a month, your product has proven itself and your growth depends on the time you spend packing. By the time you’d need to hire someone for shipping, fulfilment usually pays for itself.
What are the hidden costs of shipping orders yourself?
The biggest are your own time, postage without volume discounts, storage space, processing returns, shipping errors, and equipment and shipping software. Then there are costs that are hard to put a number on: if you’re ill or on holiday, nothing ships, and every peak season gets tight.
What’s included in Quivo’s fulfilment pricing?
The price is made up of three parts: the software subscription for the Quivo Connector, the fulfilment services for storage, pick and pack and returns, and shipping at our bundled rates. With annual billing, software subscriptions start from £36.75 a month. You’ll find every line item in detail in our standard price list.
How accurate is the fulfilment cost calculator?
The calculator gives a rough, non-binding estimate and doesn’t replace a quote. It works with the Quivo standard price list and shipping within the UK, using Royal Mail Tracked 48 for parcels up to 2 kg. Among other things, it doesn’t include the onboarding fee, goods-in, packaging material or carrier surcharges. You’ll get your exact price with a personalised quote.
